01Diagnose before you chase: why files go overdue
Before you build a recovery process, understand that overdue files fall into three groups, and each needs a different response. The forgetful (most of them) just need a timely reminder with a pay link. The stretched need a structured promise-to-pay or a reschedule, not a threat. The genuine defaulters — a small minority — need the escalation ladder and, eventually, the cancellation clause. Treating all three the same is why recovery offices burn out and collection stalls.
02The reminder ladder that prevents defaults
The cheapest recovery is the reminder that stops a file going overdue at all. A good ladder runs on autopilot:
- T-7 days: a friendly WhatsApp with the amount, date and pay link
- T-3 days: a second nudge
- Due date: WhatsApp and SMS
- T+3: the tone firms up; the late-payment surcharge is shown
- T+10 and T+20: escalating, with the running penalty
- Balloon months: an extra reminder 30 days out, because the sum is large
03Penalties that are firm and fair
A late-payment surcharge only works if it is automatic and consistent. Applied by hand, it lands on the customers who argue least — which is unfair and, in a dispute, indefensible. Set a grace period (10 days is common), a rate (0.1%/day or 2–3%/month on the overdue amount) and a cap (say 15% of the installment) so it never looks predatory. Waivers should require a named approver and leave a trace, so “the manager allowed it” is a logged decision, not a favour.
04Promise-to-pay and reschedule: keep good customers good
A customer who calls to say “I will pay by the 20th” is not a defaulter — they are a customer managing cash flow. Capture that as a promise-to-pay with a date; the system follows up on that date automatically. For genuine hardship, a documented reschedule keeps the file alive and paying instead of pushing it toward cancellation. Both protect the relationship and the recovery number.
05Work a list, not your memory
On the 1st of the month, the overdue files should generate as a recovery list — sorted by amount and days overdue, with each officer’s or dealer’s name on the rows they own. Officers work the list, log every call and visit, and the list refreshes nightly as payments land. Recovery stops depending on who remembers which file, and a manager can see recovery percentage by officer, by block and by dealer at a glance.
06The gate that ends “transfer now, pay later”
The strongest anti-default control is not a reminder — it is the clearance gate. Block transfer, NOC and possession while dues exist, and the single most expensive loophole in Pakistani schemes closes. No amount of connection lets a file move while the ledger shows a balance. Configure it once; it works every day without anyone enforcing it.
07Measure the right numbers
| Metric | What it tells you | Target direction |
|---|---|---|
| Collection efficiency | Collected ÷ billed this month | Up |
| Arrears aging 30/60/90 | Where money is stuck | Shift to the left |
| Recovery % by officer | Who is actually working the list | Compare and coach |
| Promise-kept rate | Whether promises convert to cash | Up |
| Defaulter rate | Files past the final notice | Down |
